Here is something I have noticed about the organizations that find themselves in a leadership depth crisis.
Almost none of them were surprised by the growth that triggered it. They knew they were scaling. They had plans, projections, and a clear sense of where the business was headed. What they did not have, until the moment they needed it, was a deep enough bench of leaders ready to carry the organization through that next chapter.
And by the time that gap becomes undeniable, it is already expensive.
Why This Problem Hides So Well
Leadership depth is one of those organizational needs that feels non-urgent right up until the moment it becomes critical.
When a senior role opens unexpectedly and there is no one internally ready to step into it, the cost is visible and immediate. Recruiting takes time. External hires carry risk. A candidate may have the right experience and look great on paper, but that doesn’t mean they will fit the culture or succeed in the way your organization operates. Culture fit is often one of the biggest determinants of whether an external hire ultimately works out and one of the hardest things to truly assess during the hiring process.
Meanwhile, institutional knowledge walks out with the person who left. And the organization loses momentum at exactly the moment it needs to accelerate.
But the conditions that created that problem did not develop overnight. They developed over years, in the small, daily decisions about whether to invest in the managers already in the building, or to assume that the right people would be ready when the moment came.
That assumption is one of the most expensive ones a growing organization can make.
What Leadership Depth Actually Requires
I want to offer a reframe here, because I think the way most organizations think about the leadership pipeline is too narrow.
Leadership depth is not primarily about identifying high-potential employees and putting them on a list. It is about systematically developing the managers who are already in your organization so that when growth demands more from them, they are ready to meet it.
Your mid-level managers are your leadership pipeline. Not in the future. Right now.
The question is not whether you have people with potential in those seats. You almost certainly do. The question is whether you are developing that potential with enough structure, intentionality, and sustained investment that it will be ready when you need it.
Because potential without development is just possibility. It is not a bench.
The Through Line That Connects Everything
Here is something worth considering.
The same managers who are proactively owning their work today are the ones who will be ready to take on greater responsibility tomorrow. The same managers who are handling people problems without escalating them are the ones who are building the leadership muscle that carries organizations through growth. The same managers who are leading with clarity, accountability, and confidence are the ones who will be ready for the senior roles that growth creates.
Leadership depth is not a separate initiative from manager development. It is the direct result of it.
And the organizations that understand this and see developing their mid-managers, not as a training expense but as a leadership infrastructure investment, are the ones that can scale without scrambling. They are not looking externally for leaders because they have already been building them internally.
That is the farm team. And it is built one manager at a time, over time, with real investment and real structure.
A Question Worth Taking Into This Week
If your organization needed to promote two or three managers into significantly larger roles in the next twelve months, whether because of growth, or departure, or opportunity, how confident are you in who is ready?
Not who has potential. Who is ready?
If the answer creates any discomfort, that discomfort is worth paying attention to now rather than later. The best time to build leadership depth is before you need it. The second best time is today.
What does your bench look like right now? I am curious what you are seeing.
